What "We've Lost Trust In You" Actually Means

Decoding what a client executive is really telling you, and the sequence for rebuilding it.

Most people hear "we've lost trust in you" as a complaint. It's actually a diagnosis, if you're willing to sit with it instead of defending against it.

I've heard some version of that sentence more times than I can count, across nearly every account I've ever been asked to fix. The instinct almost everyone has is the same: explain. Justify the miss. Point to the extenuating circumstances. Every time, that instinct makes things worse.

Here's what the sentence is actually telling you: something concrete broke. A deliverable, a commitment, a follow-through, and nobody's been accountable for it since. It's almost never about the relationship in the abstract. It's about a specific thing that happened, that nobody owned, and that's still unresolved.

Which means the fix isn't relational. It's not a nicer QBR, a better slide deck, or "let's get lunch and reconnect." Trust doesn't rebuild on a feeling. It rebuilds on a sequence.

First, name what broke, specifically and without hedging. Second, put a name and a date on who's fixing it. Third, actually close the loop, and tell them you closed it. Don't wait for them to notice. Only after that sequence has run, more than once, does a commercial conversation belong in the room.

Skip that order. Try to sell your way out of a trust problem, or lead with relationship-building before the specific thing is fixed, and you'll extend the distrust instead of closing it. I've watched it happen both ways enough times to know which one actually works.

The account, the industry, the specific broken thing. None of that matters as much as the order of operations. Governance and accountability first. Everything else is downstream.
